The network
Everyone sees their own end
Two rails · eighteen business components · twenty-one businesses living on top. A qualitative map: not one market figure, not one projection. What it states is the topology and who occupies each segment.
The map is interactive. Switch rails and watch what disappears, open the technical view, and mark the position you occupy: the boxes stay marked all the way to the close.
Go to the map ↓The bank sees the account. The merchant sees the POS. The processor sees the centre. Nobody sees the full cost of a transaction, because each one sees their own fraction — neither what it costs to enter the segment they do not occupy, nor what it costs to stay there year after year. And that spend that looks like operations and behaves like investment is, on the other side of the table, somebody’s revenue.
Nobody holds the complete map of the components needed to design a coherent business model. You are always at one end, or in the middle, and the rest you inherit as an assumption: latency, cost, investment, maintenance, the obsolescence that arrives by calendar. What follows is that map: the payments ecosystem, component by component, on both rails.

The map
What you see is your segment
Four different entry points converge on the same switch. The acquirer holds the contract, the risk and the money, and is not on the path of the message. Switch rails and watch what disappears.
Pull: the merchant pulls the money, with the issuer’s permission. Whoever controls the switch sees the flow. Whoever controls the contract sees the customer. They are different actors, and neither has both.
Where the barrier is
Entering capture is easy. Gateways, aggregators and orchestrators need no licence, no regulatory capital and no network certification. Only product. That is why all the competition of the last few years is there.
Entering processing is hard. It demands scheme certification, a central bank connection, integrations with every bank, and availability without outages.
Entering settlement is almost impossible. It is the only link where the central bank intervenes.
Your position
Who are you in this business?
You have seen the whole map. Now mark what you occupy of it — all that apply, since almost nobody occupies just one. What you mark stays marked on the map above and through everything that follows.
With nothing marked the article reads in full, in general. Marked, each section answers about your position instead of answering about all of them.
With the position set, we can talk about what comes next: which businesses live on this network, which rails they demand, and which capabilities you need deployed to run them.
The businesses
Everyone lives on the same network
Take away the origination of financial product and what is left is intermediation: of information, of security, of access or of money. The order is not casual — it starts with what almost nobody is selling and ends with what everyone already knows.
Answering what the rail does not know: what happened, what it is made of, where it occurs. Several of these do not open with capital: they open with position.
Ordered by value: first what nobody is charging for and what improves with every institution that joins.
| Business | Which question it answers | Who pays | What it demands to exist | Who sells it today |
|---|---|---|---|---|
| Reconciliation | Which sales or obligations make up this payout? | Whoever receives: merchant, biller, treasury | The detail already exists in the clearing file, transaction by transaction | Nobody exposes it. It gets solved by hand on the customer’s side |
| Geolocationreinforced by scale | Where does the transaction happen, and where does it not? | Whoever decides where to open, where to deploy and where declines are growing | The spatial distribution of the transaction, in person and online | Almost nobody sells it well in the region |
| Transaction intelligencereinforced by scale | How do I compare against my category? | Whoever sells and decides assortment, price and opening hours | Enough volume for the comparison to mean something | Given away as an add-on |
| Traceability | Where is my payment and what happened to it? | Whoever handles the complaint, for what it stops costing them | Propagating one identifier across systems that today do not share it | Nobody charges for it. The data exists and never gets out |
| Monitoring | Is it still working, and since when is it not? | Whoever lives on accepting payments | Being on the path of the transaction | Handed over as reporting, with no price |
A money business opens with a licence and investment. Several of these do not open with capital: they open with position. Whoever sees a single institution cannot provide them well no matter how much they invest.
These businesses hold up as long as the analysis stays aggregated and consent to process the data exists. The line is crossed when people are identified in order to target a campaign at them: at that point it stops being information intermediation and becomes something else, under a different regime.
Comparator
What each business demands
Pick up to 3 businesses and their flows appear side by side. You can mix families — the comparison that teaches most is between businesses that look nothing alike.
The table is empty. Pick a business to start.

Compare two businesses from different families and count how many pieces repeat. That repetition is what nobody is budgeting: it gets bought twice.
The close
What has to be clear
This page does not know your house: it does not know what exists, what was attempted or what failed. So it does not end in a plan. It ends in the criteria that work from any position, and in how to come back when you have another question.
- 01
Transport tends to zero
On the instant rail the price is set by the regulator, not by competition. Nobody is going to make money moving the message. The business is in what surrounds the transport, and what surrounds the transport is exactly what the rail does not bring.
- 02
What you decide and what you absorb are not the same
The same fact is a decision variable for one position and a fact of the environment for another. If you are not the one deciding, you do not have a strategy there: you have adaptation. Half the industry writes plans over variables it does not control.
- 03
Your revenue is indexed to something, and you did not choose it
Value transacted, number of transactions, connection, subscription. If you charge by count while everyone else charges by value, your margin compresses while the market grows. That is not bad management: it is the position.
- 04
Margin lives in the context, not in the movement
A transfer and a collection use the same transport. What separates one from the other is the reference, the reconciliation and the notification — the context the rail does not carry. The more context demanded, the more there is to charge.
- 05
You have capabilities that never get out
The most common case is not that the capability is missing: it is that it exists inside and never reaches outside. Exposing what you already have needs no licence, no certification and nobody’s permission. It is the only lever that depends on you alone.
- 06
Some businesses do not open with capital: they open with position
Seeing several institutions cannot be bought. Whoever sees only one cannot provide beneficiary verification or shared risk no matter how much they invest. And those are the only businesses whose advantage reinforces itself.
- 07
The cost of entry gets paid again every year
Scheme mandates are published every year and the investment never closes. Rail certification demands proving availability again. The clearing house asks for collateral that has to be sustained. The licence drags supervision and capital behind it. That spend that looks like operation and behaves like investment is, on the other side of the table, somebody’s revenue — and if you already paid it, that somebody can be you.
- 08
We are all aggregators
The bank, the gateway, the aggregator of gateways, the issuing processor: all of them aggregate services and pass responsibility and information downward. The same shape repeated at different depths. Your strategy is not which business you are in — it is where you move along that chain.
- 09
The same piece gets bought twice
Two businesses from families that look nothing alike share more pieces than anyone would assume. That repetition is in no budget, and it is money already spent or an advantage not being charged for.
And there are only three moves
Any payments strategy decision is one of these three, or a combination. What changes between them is not the difficulty: it is what you get charged.
| Move | What you do | What it costs you |
|---|---|---|
| Downward, to the rail | You stop renting and start charging rent. | Licence, certification, collateral — and the mandates that come back every year. |
| Upward, to the end customer | You capture more margin and more relationship. | Responsibility: fraud, service, experience, being there when it breaks. |
| Sideways, to another business | You use pieces you already have for a business you are not in. | Nothing, if the piece already gets out. Exposure, if it is still inside. |
When whoever sits above you is your own shareholder, moving upward adds a cost that is not about risk but about governance. It applies to processors and jointly owned schemes, not to everyone.
The lateral move is the only one that can cost zero. And it is the one nobody looks at, because it appears in no committee: there is nothing to approve.
How to use this again
The map does not change. What changes is your position and your question, and that is why the same page gives back something different each time.
- 1
Come back with a question, not to browse
The tool is not for navigating: it is for answering something concrete you already had on your desk.
- 2
Mark the position you occupy, not the one you would like
Everything that follows is computed on that. Marking too much produces a comfortable, false reading.
- 3
Compare a business you run against one you do not
The pieces that repeat are two things at once: a cost you already paid without counting it, and an advantage you are not charging for.
- 4
Look at which doors you already paid for
The ones you have marked are the ones you can rent to whoever does not want to pay for them. The ones you do not, are the ones you are paying somebody for.
And one last thing
This is not a proposal. It is criteria.
Nobody outside knows what was attempted, what fell over on budget and what fell over on politics. Which is why what comes out of here is not a recommendation: it is the question worth asking in your own house, with the data on the table.
Which of the pieces we already operate is not getting out — and who is charging us for what we already paid for?
Closing thesis
The map is common. The position is yours. The business is decided in the distance between the two.
